Speed to lead: why the first five minutes matter
A practical playbook for responding to new leads while they are still paying attention — without hiring a night shift.

When someone fills out your form, calls your number or sends a text, they are thinking about their problem right now. Five minutes later they may be on another website, on another call — or talking to a competitor who answered first.
“Speed to lead” is the time between a lead raising their hand and your first meaningful response. It is one of the few sales levers that is almost entirely within your control, and it costs very little to improve.
Why the first few minutes matter
You don’t need a study to see the logic. Think about the last time you requested a quote:
- Attention fades fast. A lead who just submitted a form is at peak interest. Every minute that passes, something else competes for their attention.
- People contact more than one business. Homeowners, buyers and B2B prospects often reach out to several options at once. The first helpful reply sets the frame for the rest of the conversation.
- Context is fresh. Right after they reach out, a lead remembers exactly what they asked for. A day later, your call is an interruption.
- Fast replies signal reliability. If you respond quickly before the sale, buyers assume you’ll be responsive after it.
The exact payoff varies by industry and offer, so measure it in your own business (more on that below). But in nearly every sales process, a slow first reply makes everything after it harder.
The speed-to-lead playbook
1. Capture every lead in one place
You can’t respond quickly to leads you don’t see. Route website forms, phone calls, texts, WhatsApp messages and imported lists into a single CRM so nothing waits in a personal inbox or voicemail.
In Exa, every intake path — embedded forms, the lead API, calls, inbound messages and CSV imports — creates or updates a lead with its source attached, and duplicates are matched by email and phone.
2. Send an instant, human first reply
The first touch doesn’t need to close the deal. It needs to confirm you received the request and propose a next step:
Hi Maria, thanks for reaching out to Avery Home Services! When is a good time for a quick call? Reply STOP to opt out.
Keep it short, personal and specific. Only text people who have given you permission to text them, and always include opt-out instructions (see our guide to TCPA-friendly texting).
3. Put a real person on it — immediately
An automatic text buys you time; it doesn’t replace a conversation. Pair it with a high-priority call task assigned to the lead’s owner, due within the hour. If you have a team, assign new leads automatically (round robin works well) so no one has to decide who takes it.
4. Cover after-hours and busy moments
Many leads arrive when you’re on a job, in a meeting or asleep. An AI voice receptionist can answer the phone, capture what the caller needs, qualify budget and timeline and book a time on your calendar — then hand you a transcript and summary in the morning.
5. Follow up more than once
Plenty of leads don’t answer the first time. Plan a short sequence: a call within the hour, a text the same day, an email after a few days. Stop as soon as they reply, and respect quiet hours.
6. Measure it
Track the time from lead creation to first outbound contact, and compare conversion rates for leads you reached quickly against those you reached later. That’s your own evidence for how much speed matters in your business.
Setting it up in Exa
Exa ships with a Speed-to-lead text automation recipe you can enable in one click. When a new lead is created with a phone number, it:
- Sends a short text (respecting SMS consent and quiet hours), and
- Creates a high-priority call task for the lead’s owner, due in one hour.
From there you can add a wait step and an email follow-up, or ask the AI assistant: “Which new leads haven’t been contacted?”
The bottom line
Speed to lead isn’t about being pushy — it’s about being there when the customer is ready. Capture everything in one place, reply instantly with permission, get a human on it fast, and measure the results.
Try it with your own leads
Exa puts leads, pipeline, inbox and an AI assistant in one simple app.
